Leading technical delivery across client engagements
The problem. A growing team needed consistent architecture, code quality, and delivery standards across concurrent client engagements without slowing delivery down.
What I built. Owned technical architecture and code quality standards, mentored engineers through PR review and pairing, and led adoption of a shared UI component library across three platforms. Folded Claude Code and MCP into daily workflows under the same review bar as any other change.
A decision worth noting. Standardized on one reusable component library (Storybook + Tailwind) instead of letting each platform re-solve the same UI problems independently.
Delivery & Program Management
- Managed end-to-end delivery for multiple concurrent client engagements spanning trading analytics platforms, logistics/supply chain systems, AI workflow automation, and SaaS products, owning scope, timelines, and client relationships from kickoff through closure
- Ran structured bi-weekly health reporting (Green/Yellow/Red status) across a portfolio of active projects, using standardized templates tailored for both internal and client-facing audiences
- Managed hour-based and fixed-fee billing models, including resolving friction around consumption overruns and negotiating shifts between billing structures
- Owned a flat-fee, rapid-turnaround audit service (24 to 48 hour SLA) from sales handoff through report delivery and client walkthrough calls, codifying the process into a formal delivery playbook
Client & Stakeholder Communication
- Served as the primary liaison between engineering teams and non-technical client stakeholders, translating technical constraints and trade-offs into clear business language
- Drafted and delivered client-facing deliverables including project reports, findings summaries, and closure communications, often gating full report access behind live walkthrough calls to ensure findings were properly understood
- Surfaced and resolved cross-team ambiguities (conflicting specs, contradictory requirements) before they reached clients, escalating structural product decisions rather than guessing on scope
Team Leadership & People Management
- Led and mentored small cross-functional engineering teams (backend, frontend, QA, full-stack), including succession planning: actively transitioning senior engineers into delivery management roles
- Conducted structured performance reviews using a defined competency matrix (L1 to L6 across engineering, QA, and design tracks), delivering calibrated, evidence-based feedback to direct reports
- Built and led technical training programs to uplift team-wide skill levels, establishing engineering standards and reducing architectural inconsistency across projects
Technical Leadership & Architecture
- Directed engineering standardization initiatives: defining coding and architectural guidelines, PR/documentation standards, and measurable KPIs (e.g., quality and consistency adoption targets) across engineering teams
- Conducted technical codebase audits (both formal security/quality audits and informal team codebase reviews), producing structured reports with health scoring, categorized findings, and phased remediation roadmaps
- Authored and maintained libraries of reusable AI agent operating procedures used across engineering teams, consolidating and simplifying tooling to improve reliability and reduce duplication
- Validated proof-of-concepts for AI-native workflow automation, connecting AI systems directly to client data sources (CRM, cloud storage) to replace custom-built integration layers, cutting scope and time-to-value
Process & Documentation
- Authored product requirement documents with structured data models, risk registers, and phased implementation roadmaps for internal systems
- Established documentation conventions (problem, solution, impact structure) to keep technical decisions traceable across a growing team
- Built and refined internal playbooks capturing repeatable delivery workflows, communication templates, and escalation patterns for use across engagements
The outcome. Turned ad hoc delivery into a repeatable practice: a formal audit playbook, standardized bi-weekly health reporting, and a competency-based review process now run across every concurrent engagement, on top of a 15% faster feature delivery and measurably more consistent architecture and code quality from the standardization work. Ongoing since Apr 2025.
